Interestingly, I noticed that the Settings icon on my 5.0.1 3GS showed a number badge with 1 in it, so I went into Settings > General > Software Update and clicked to update.
It took about 15 minutes to update my 3GS iPhone to 5.1.
It looks to me like the new method of updating iPhone software is less disruptive than the old way, which erased the iPhone and restored it after the install. Settings > General > About shows Version is 5.1, but I still see 3G rather than 4G when I'm off wifi.
